Why Big Tech is betting on their own chips
For decades, the hardware question was simple: buy Intel or AMD for CPUs, NVIDIA for GPUs, and get on with it. That was the deal, and it worked. Moore's Law did the heavy lifting. Every couple of years, chips got faster and cheaper, and companies could focus on what they actually cared about: software, services, users.
That era is not exactly over, but it is fraying at the edges.
Apple, Google, Amazon, and Meta are now designing their own chips. Not as experiments, not as side projects, but as core business strategy. And if you want to understand why, you have to start with a problem that rarely gets discussed outside engineering circles: general-purpose hardware is increasingly bad at specific jobs.
When good enough is no longer good enough
The slowdown in traditional chip scaling has been coming for years. Going from 7nm to 3nm still delivers real gains, but the cost and complexity have exploded. TSMC's most advanced nodes cost tens of billions to build and run. At a certain point, you cannot just throw money at a smaller transistor and call it progress.
AI made this painfully obvious. Training a large language model is nothing like running a web server or processing a spreadsheet. It is dominated by a narrow set of operations: matrix multiplications, tensor calculations, done billions of times over. General-purpose chips do these tasks. Custom chips do them far better, often at a fraction of the energy cost. When you are running AI at Google's or Meta's scale, that difference is measured in hundreds of millions of dollars a year.
What each company actually built
Apple's transition from Intel to its own silicon was the most visible example. The performance numbers were striking, but the more interesting story was about integration. Apple could align its chip design with its operating system and apps in ways that no third-party supplier could match. The M-series chips are fast not just because of raw specs, but because Apple controls the whole stack.
Google went in a different direction. Its TPUs were not about consumer products; they were built to make AI workloads in Google's data centers cheaper and faster. Search, Translate, and now the Gemini models all run on this infrastructure. It is less glamorous than Apple Silicon but arguably more strategically important.
Amazon's play is interesting because it serves two masters. Graviton processors and Trainium accelerators help AWS cut costs internally, but they also give customers a cheaper option, which is a genuine competitive advantage against Microsoft Azure and Google Cloud.
Meta is the quietest of the four. Its custom AI accelerators are almost entirely focused on recommendation and ranking systems: the algorithms that decide what you see on Instagram and Facebook. Not headline-grabbing technology, but essential to a business that runs on engagement.
The part nobody likes to talk about
Chip design is genuinely hard. A development cycle runs 18 to 24 months in the best case. A single tape-out at an advanced node costs tens of millions. Discover a flaw after you have committed to production and you are looking at delays, redesigns, and a very uncomfortable conversation with your CFO.
Analog components are where a lot of the hidden pain lives: power management circuits, high-speed interfaces, data converters. These do not have clean software abstractions. They require specialized engineers who are, frankly, in short supply, and small mistakes in layout can kill a chip's yield entirely. For a long time, analog design was the one area where automation made little headway. That is starting to change, with firms like Move Silicon applying AI-powered EDA tools to circuit sizing and verfication, compressing timelines that used to stretch across months.
This is why most companies outside the largest tech giants turn to specialized ASIC design houses rather than building full teams in-house. The expertise gap is real and closing it internally is expensive and slow.
Where this goes
Manufacturing will stay concentrated. TSMC, Samsung, and Intel Foundry are the only real options at the cutting edge, and building a new fab from scratch takes a decade and costs north of $20 billion. That part of the supply chain is not getting more competitive anytime soon.
But the design layer is opening up. More companies, not just trillion-dollar tech giants, will find it worthwhile to build chips tailored to their specific workloads. AI startups, automotive companies, industrial automation. The economics are shifting, and a significant part of why is that the tooling is getting better.
The broader point is this: for decades, hardware was a commodity that software companies bought. That relationship is changing. The companies that learn to design the hardware beneath their software will have leverage that is genuinely hard to replicate. It is a slow, expensive, high-stakes bet, but for the companies at the frontier, it is starting to look like the only one worth making.
